Back from Tech for Retail 2025:

Agentic AI Takes Center Stage

By: Agathe Jacob

Tech for Retail 2025 transformed Paris Expo Porte de Versailles into a vivid snapshot of how quickly retail is evolving. More than 13,000 attendees, 400 exhibitors, and 200 sessions converged around a single, unmistakable theme: Agentic AI.

After predictive and generative AI, the industry is now embracing systems that can not only analyze or generate, but reason and act directly inside enterprise workflows. This shift was not theoretical, this year, it shaped every keynote, every demo, and every conversation.

Across the show floor, one message stood out: retailers are done with pilots. They want industrialized, governed AI, embedded in daily operations and capable of delivering measurable results. That sentiment came through strongly in the discussions we had at the Bamboo Rose booth, where data governance, decision intelligence, and lifecycle visibility dominated the dialogue.

Carrefour Makes Waves With Large-Scale Agent Deployments

One of the most discussed moments of the show came during the keynote about Generative & Agentic AI featuring Emmanuel Grenier (Carrefour), Edouard de Mézerac (Artefact), and Pascal Clouzard (Tech for Retail).

Carrefour showcased several agentic AI applications already in production, examples that quickly circulated through the event because of how tangible they were.

  • Store-opening decisions compressed from two months to two minutes
Carrefour demonstrated an agent capable of pulling performance metrics, demographics, real-estate signals, and demand indicators to generate a full business case almost instantly.
  • Promotional integrity safeguarded at scale
Agents now verify millions of promo lines, SKUs, logistics codes, creative consistency, flagging issues and notifying suppliers. In a domain where a single error can be costly, this drew considerable attention.
  • Catalog QA automated in minutes
Instead of multiple human review cycles, agents scan images, formats, legal mentions, and copy across hundreds of pages in just a few minutes.

These examples made one thing clear: agentic AI is no longer a horizon, it is already operating inside critical retail workflows.

A Broader Technological Shift Across the Ecosystem

Beyond Carrefour, the event showed that retail is deep into its third AI phase:

  1. Predictive AI – forecasting, price optimization, segmentation
  2. Generative AI – accelerating content, knowledge, creation
  3. Agentic AI – orchestrating workflows, reconciling data, executing decisions

Shopify, for instance, highlighted a growing divide: consumers adopt AI faster than retailers can update their systems. Shoppers are already using AI assistants to discover products, compare options, or find alternatives, while many enterprise stacks remain fragmented.

This tension surfaced across multiple sessions: AI accelerates execution, but human teams create loyalty, emotion, and trust. Agentic AI is not replacing the merchandiser or planner, but it is reshaping how they spend their time, away from repetitive tasks and toward higher-value work.

Behind the Scenes: The Need for Coherent, “Omnimodal” Decisions

Retailers repeatedly emphasized the same structural challenge: unified commerce still suffers from fragmented decisions.

Even when stores, supply chain, marketplaces, and e-commerce channels are aligned on paper, the underlying data and systems often remain siloed. Assortment decisions may be made in one tool, pricing and promotions in another, inventory rules in a third, and content somewhere else, each with its own logic and cadence.

Several speakers described this as the next frontier beyond omnichannel: omnimodal retail. The goal is not just to be present across channels, but to ensure that every decision, on allocation, replenishment, markdowns, content, or returns, remains coherent as customers move fluidly between store, web, social, and conversational touchpoints.

The most advanced retailers showcased efforts to rebuild their foundations with:

  • clearer governance over who decides what, and on which data;
  • unified data models that describe products, locations, and customers in the same way across systems;
  • and automation-ready workflows, where decisions can be proposed or executed by agents without breaking processes downstream.

Without this coherent decision fabric, agentic AI remains limited to isolated use cases. With it, agents can finally operate reliably at scale, connecting planning, merchandising, sourcing, and supply into one continuous, omnimodal experience.

Bamboo Rose: An Architecture Designed for the Agentic AI Era

For Bamboo Rose, the event reinforced the value of an AI-native architectural approach, one where intelligence is not added on top of modules, but embedded throughout the product lifecycle.

At the core of this approach is a Data Layer that provides the semantic structure agents need to understand products, suppliers, costs, compliance rules, and lifecycle stages. This layer ensures agentic behaviors, whether adjusting plans, assessing suppliers, monitoring compliance, or refining forecasts, remain consistent, traceable, and aligned with business rules.

Retailers responded strongly to the multi-agent workflows we demonstrated, particularly because they extended beyond insight into operational execution. The blend of speed and governance resonated with both business and technical teams who are now seeking AI that is powerful and controllable.

Key Takeaways from Tech for Retail 2025

  • Agentic AI becomes mainstream
The conversation has shifted from “what generative AI can do” to “which agents run which workflows, on what data, and under which guardrails.”
  • Pilots are over
Retailers want production-ready AI, governed, auditable, and integrated into everyday tools.
  • Unified commerce requires unified decisions
The next performance gains will come from connecting planning, sourcing, product development, and supply execution within a shared decision fabric.
  • Technology accelerates; humans differentiate
AI handles the repetitive and the complex; people carry creativity, relationship, and brand magic.

Decision intelligence becomes a strategic advantage
Retailers with governed data and lifecycle visibility will make faster, safer decisions than those relying on isolated tools.

A Show That Signals Retail’s Next Era

Tech for Retail 2025 made one thing clear:
agentic AI is becoming part of the operational fabric of retail.

But the real differentiator will be the architectures that support it, the quality of data, the ability to govern decisions, and the capacity to connect the entire product journey in one coherent environment.

For Bamboo Rose, this direction is already underway. And for retailers preparing for the next decade, the question is no longer if agentic AI will reshape operations, but how fast they can structure themselves to take advantage of it.
